A technician billed at €85 per hour does not actually cost the company €85 per hour. Their salary, employer contributions, paid leave, travel, preparation time, and non-billable hours completely change the calculation. Knowing how to calculate labor costs allows you to price quotes with clarity, protect your margins, and identify which types of jobs are truly profitable.
For an SME managing field teams, the challenge isn't just creating a formula in a spreadsheet. You must also collect the right hours, in the right place, on the right work order. Without this traceability, even a calculation that is accurate at the start ends up relying on incomplete data.
Distinguishing between cost, price, and margin
Labor cost is what the company spends to make an hour of work available and productive. The selling price is the amount billed to the client for that hour. The margin is what remains after direct costs and the share of overheads are covered.
This distinction avoids a common mistake: using the hourly wage as a reference for setting client rates. An employee paid €25 per hour can cost much more once contributions, leave, insurance, administrative management, and non-productive periods are added. If you sell that hour for €30, you aren't necessarily making a good deal: you might simply be funding your own work without realizing it.
The cost also varies by role. A team lead, an apprentice, and an autonomous technician do not have the same salary, speed of execution, or level of supervision. It is therefore better to calculate a cost per job category, then adjust it as needed for specific employees or teams.
How to calculate labor costs in 4 steps
The calculation must start from the full annual cost, then break it down into truly productive hours. This second figure provides an hourly cost useful for quotes and project tracking.
1. Calculate the full annual compensation
Start with the annual gross salary. For an hourly employee, multiply their hourly rate by their annual paid hours. Then, add everything directly related to their employment: bonuses, commissions, planned overtime, allowances, paid leave, and benefits covered by the company.
Also add the employer contributions applicable to your situation: social security contributions, workers' compensation insurance, group insurance, pension schemes, health insurance, or other employer contributions. The details depend on your country, your collective agreement, and your sector. The best practice is to ask your accountant or payroll department for the actual annual employer cost, rather than using an approximate percentage from three years ago.
The starting formula is simple:

2. Remove paid but non-productive hours
A work year does not represent as many billable hours as a calendar might suggest. In the field, a portion of paid time is used for leave, public holidays, training, meetings, travel, equipment maintenance, job site preparation, or waiting between interventions.
These hours are normal. The danger is ignoring them in the calculation. Dividing the annual cost by 2,080 hours (40 hours over 52 weeks) often results in an artificially low hourly cost. An employee may be paid for 2,080 hours but only produce 1,450, 1,600, or 1,750 hours actually attributable to clients or projects.
To establish your baseline, take the annual paid hours and subtract the predictable non-billable periods. Keep a separate category for unforeseen events and productivity gaps: absences, client cancellations, weather, rework, or time lost due to lack of information on the work order.
Annual productive hours = paid hours - planned non-billable hours
3. Obtain the burdened hourly cost
You can now divide the full annual cost by the annual productive hours.
Burdened hourly cost = full annual cost ÷ annual productive hours
Let's take an example. A technician costs €52,000 in annual gross salary. Their contributions and benefits amount to €15,600. Their full annual cost is therefore €67,600. After removing leave, public holidays, training, meetings, and planned non-billable time, you estimate 1,600 productive hours per year.
Their burdened hourly cost is €42.25: €67,600 ÷ 1,600. This amount is your direct labor cost. It does not yet include all the company's overhead costs.
4. Add the share of indirect costs
Your teams do not work without an office, vehicle, software, phone, tools, supervision, or administration. These indirect costs must be covered by your business, even if they are not associated with a single intervention.
You can calculate an indirect cost rate by adding up the annual expenses to be distributed, then dividing them by the total number of productive hours in the company. This may include rent, insurance, management, software, accounting, non-rebilled vehicles, general equipment, and coordination time.
If this distribution adds €12 per hour, the technician's full cost increases from €42.25 to €54.25. It is on this full cost that you must apply your target margin to define a consistent selling price.
Setting a selling price without confusing margin and markup
A 30% margin does not mean adding 30% to the cost. Markup is applied to the cost; margin is calculated on the selling price. The difference seems small, but it becomes significant over a full year.
If your full cost is €54.25 per hour and you add a 30% markup, your price is €70.53. Your actual margin is then about 23%. To obtain a 30% margin, you must divide the cost by 0.70: €54.25 ÷ 0.70 = €77.50.
The right rate, however, depends on your positioning, the rarity of your skills, the competition, and the value brought to the client. An urgent, specialized, or high-responsibility intervention is not sold like a planned, repetitive task. The cost calculation sets a floor; it does not replace your commercial judgment.
Track the actual cost on every work order
A profitable rate on paper is not enough if the intervention exceeds the planned time. This is why every hour must be linked to the document that carries the work: work order, mandate, service ticket, or project.
On a work order, the team must be able to enter their hours, specify the task performed, add travel, attach photos if necessary, and report elements that delay execution. The office then sees the actual activity without waiting for a timesheet at the end of the week. They can compare the planned budget to the consumed hours, correct a drift before the end of the mandate, and bill for what was actually achieved.
This method also provides more useful data than just the total hours. You might see that a type of call requires too much travel, that a procedure lacks clarity, that a quote consistently underestimates preparation, or that one team finishes the same work faster. These are operational decisions, not just accounting ones.

The most common errors that distort the calculation
